Conflict management for leaders: how to have the conversation

Last updated 2026-10-17

The most common mistake in conflict is doing nothing. Have the conversation in four steps: clarify what you want to achieve, describe what you have observed rather than what you interpret, ask and listen, and close with concrete agreements and follow-up. Harassment or whistleblowing moves the case into a formal track with HR.

Why do so many leaders do nothing?

In a British survey, a third of the managers who were in conflict with one of their own direct reports said they did nothing (35 per cent, Acas 2025). Conflicts left alone rarely get smaller. Often the reason is that the leader does not know how to begin the conversation.

Four steps in the conversation

  1. Clarify the goal: what do you want: understanding, changed behaviour or an agreement?
  2. Describe what you have observed, not what you interpret: “You were late three times this week”, not “you do not care”.
  3. Ask and listen: “How do you see the situation?” Bear the silence.
  4. Agree concrete steps and follow-up: who does what, and by when?

The full method is in the guide on difficult conversations with employees.

Common mistakes

  • Waiting too long.
  • Discussing personality instead of behaviour.
  • Talking more than you listen.
  • Ending without an agreement.

When should you not handle it alone?

Allegations of harassment, bullying or whistleblowing move the case into a formal track. HR then takes part, and you follow the organisation’s procedure.

Why practise with AI?

Conflict conversations are hard to practise with colleagues: it feels artificial, and few will play the other side properly. In LeaderSkills.ai you practise against an AI character that reacts to what you do: good leadership opens up dialogue, weak leadership creates resistance. Afterwards you get feedback turn by turn. Practice does not replace HR in serious cases.

The platform also has an AI leadership coach you can talk or write to around the clock, about conflict, corrective feedback and welfare conversations. A single leader from NOK 599 per month (billed annually). Try it free for 7 days at leaderskills.ai/try.
